Kinda remembered why I stopped watching it last season at episode 9...
Where did it all go wrong?
From the start with the characters.
It went wrong by KyoAnus making it. Was shit from the beginning
The show had this massive clash between

...up against a plot that attempted to be meaningful. Also that ending, wtf.

Rather than try to make the elements come together in a somewhat coherent or logical fashion, the creator clearly when with "feelings" and "intuition", which is to say they pulled it out of their ass.
It had a SUPER hot heroine, great fanservice, a nice romance, but the world stretched the already pizza-dough stretchy suspension of disbelief of the viewers. We anime fans will take a LOT of bullshit, but this show just ended up with too much hanging loose and not making any sense.
With that forced "bispectacled beauty" shit. Girls with glasses are shit in general.
Oh, and the forced siscon was annoying too.
Everything you said could have worked if Kyoani knew how to, the ending could have been great and meaningful.

They should've just dropped everything else at that point and just made more idol episodes.
I agree with this. It wasn't the kawaii, siscon, idol elements which were the drag, but the failure to coherently and crisply develop the serious supernatural stuff. Case in point: Beyond the Boundary was far too ill defined and amorphous to serve as the main enemy. I think they were looking at the supernatural elements as plot device to create romantic tension off the field of battle. It didn't cohere in the end.
I never got into the whole "evil organization pulling the strings" plot they had running under everything else. You had the "interesting" stuff with the high school kids doing their monster hunting/ghost busting thing which was mostly entertaining, but then to make it "deep" they just kind of shoved in the adult storyline with a bunch of characters who I never bothered learning the names of or even really understanding what they were doing. I guess that was intentional so that their actions were always driven by their "secret conspiracy to manipulate others" or whatever the fuck that was all about.
I do give it props for actually animating the dancing part of the idol episode instead of just going the lazy CGI robot dancer route.

It was rushed, the ending should have been stretched more, I mean look at the big gap of information when it concerned Banana milk and the eldest sister.

It didn't, it was a good show. One of the best of the season.
