I was actually really excited with Beheading Baboon first appeared. Thought we were going to get some sort of realistic take where a dude with a stapler gun was going to have to try and take on legitimately powerful villains. All sorts of casualties and shit. The only reason Kick-Ass became a thing was because it was edgy as fuck. I liked it back when I first read it but thinking back it really wasn't that good.
Samurai Flamenco was not edgy and was never aiming to be. The only thing it would become if it followed the Kick-Ass path would be a super watered-down and completely non-realistic (as edgy Kick-Ass was, it had its realism) copy of the comic. Who in their right minds would want that?

The characters and themes have been consistent since the beginning. You could complain about the organization of the storyboard or pacing all you want, but the themes and characters are two of the most concrete things in this series.
Hazama did get a guest role on Ensemble. Maybe that was the try-out for Flamengers.

The tone has been pretty inconsistent. I can't tell if this is suppose to be a straight up comedy, a parody, a dark comedy or a coming of age story.

Tone is neither themes nor character, and that would mostly be the fault of the storyboard layout itself.
And nothing too "dark" has happened outside of King Torture. Its very clearly a parody and comedy, but most of all its a drama, like it has been since the beginning.
